78 115 Power Pack issues?

I just got a boat with a 115ETL78C. It ran when I got it, Although it seemed like it could run better. excited to take it out and get crab as we're already a couple of weeks into the season, I brought my nephew who has never been on a boat. Mind you, I had it running on land, ran it in forward and reverse. Got it in the water and barely got it started but would die before getting it in gear. Upon returning home, discovered that the 2 lower ignition coils were cracked and the starter was somewhat messy inside. long story short- i got new coils and a starter. Discovered that It cranks without the plugs just fine, will run with the plugs installed but the right two unplugged, but will barely crank with all 4 plugged into the coils. My thoughts are that the right power pack is firing at the incorrect time. I'm waiting for a new one, but anyone out there with knowledge on this? TIA
 
Update: I tried starting it again today, Tried swapping the wires as suggested, tried disconnecting the right side power pack, and still having a hard time turning over. I am mystified. I don't know why it turned over easily enough to start on the left side yesterday and not today. can the reed valves get stuck or something? I really don't want to have to tear the motor apart... dang it.

oh, and all cylinders are close to 90 psi.
